1

Messy client data

Duplicates, stale contacts and missing fields slow every follow-up.

2

Leads slip through

Without automations, new leads wait hours or days for a reply.

3

One CRM per client

Separate logins and bills for every account you manage.

The playbook

Lead Routing: Practical Guide

Start with one bounded use of lead routing: one customer or opportunity record, one responsible owner, and a defined next action. Send each incoming inquiry to the right available person or team. A narrow first pass makes it easier to see whether the method works before applying it more widely.

Put the task in context

Specify territory, service, account ownership, availability, and fallback rules in priority order. Test a lead matching two rules and a lead matching none. A monitored exception queue is preferable to an apparently successful assignment to an unavailable user.

Define the result before starting

Write down the intended result in practical terms: send each incoming inquiry to the right available person or team. The work should produce a usable customer or opportunity record with enough information for the next decision. Use lead type as the starting point and capture rule, owner, fallback as the work progresses. Choose a scope small enough that the owner can verify it directly.

A three-step implementation process

1. Define routing rules by need territory and ownership

Begin with the current state. Gather the information required for this decision and record where it came from. For lead routing, lead type and rule should refer to the same item in scope. When they disagree, resolve the mismatch before building on it.

2. Provide a fallback when the preferred owner is unavailable

Turn the first decision into a concrete working change. Test duplicate and incomplete submissions. Keep the reason beside the change so a reviewer can distinguish an intentional choice from an accidental difference. Check the result using a representative real item.

3. Test duplicate and incomplete submissions

Verify that someone else can use the output without guessing. Record the next owner and the remaining uncertainty. Compare the finished state with the original task, and retain the evidence needed to revisit the decision when circumstances change.

Avoid the failure that changes the outcome

Assigning leads to an inactive user without an alert. Use monitored fallback queues and reassignment rules. Correct the cause before adding more activity. Otherwise the same problem will be repeated across a larger set of pages, records, or campaigns.

Keep a compact working record

FieldWhat to record
lead typeThe current lead type for the item being worked on; include the source when it could be disputed.
ruleThe current rule for the item being worked on; include the source when it could be disputed.
ownerThe current owner for the item being worked on; include the source when it could be disputed.
fallbackThe current fallback for the item being worked on; include the source when it could be disputed.

Review the outcome

Use unassigned eligible inquiries as the outcome to define, then record a baseline and a comparable follow-up observation. Do not assume that finishing the task proves an improvement. Look at whether the intended user or receiving team can now complete the next step with less uncertainty.

Preserve the context of the last meaningful conversation. The next owner should know what was promised, what remains unresolved, and who is expected to act. A stage label alone rarely supplies enough information.
